What IoT Actually Changes in a Distribution Warehouse

IoT gets sold to distributors as a strategy. On a warehouse floor it is narrower than that, and more useful. It closes the gap between the moment something physically happens and the moment your system finds out about it.
That gap is where most inventory problems live. Stock moves at 9:15 and gets keyed in at 4:30, or on Friday, or never. Everything downstream inherits the error.
The gap, concretely
Say a pallet gets moved from receiving to a rack location. In a manual process, that move exists only in someone's memory until they get to a terminal. Between those two moments, your system will confidently tell a picker the stock is still in receiving. The picker walks there, finds nothing, and either flags it or grabs from somewhere else and moves on.
A scan at the moment of the move collapses that gap to seconds. That is the whole mechanism. Everything else is a variation on it: a sensor on a cooler that logs temperature continuously instead of when someone remembers to check, a scale that reports a count without anyone writing it down.
What that gets you
Fewer phantom lookups, because the location data is current. Cycle counts that find smaller variances, because there is less unrecorded movement to reconcile. Real answers to "where is my order" without someone walking out to look.
The customer-facing benefit is downstream of all this. You cannot give a customer an accurate ship notification if your own system is six hours behind your own warehouse.
What it costs
Devices need power, network coverage in places with a lot of steel, and someone who owns them when they stop reporting. A scanner that has been dead for three days is worse than no scanner, because the gaps in the data are not obvious.
Coverage also has to be near-total in the areas you rely on. If half your moves are scanned and half are not, you have two sources of truth and no way to tell which one is lying.
Where to start
Start with the single point where your data most reliably goes stale. For most distributors that is put-away or transfers between locations, not receiving or shipping, which usually already have a paper trail attached to a document.
Instrument that one step, run it for a quarter, and compare your cycle count variance before and after. If the number does not move, the problem was somewhere else, and you have learned that for the price of a few scanners rather than a full rollout.
